Refund at Drop-Off: Turning Returns Into a Loyalty Moment
Why we stopped making loyal customers wait for hub inspection before their refund — and the eligibility rules that made it safe to do.

A return is the one moment where a customer has already decided they don't want the product — and still has to trust you with their money for another week.
The classic returns flow makes that wait explicit. Hand over the parcel, wait for it to reach the hub, wait for quality control, then wait for the refund to clear. Ten days of silence after a decision the customer made in ten seconds.
Instant Return Refund is the alternative: for loyalty customers, the refund lands the moment the parcel is scanned at drop-off. Here is how we framed and built it, in PRFAQ form.
What is the problem?
Refunds are gated on physical logistics rather than on customer risk. Every customer — including the ones with years of clean purchase history — is treated as a potential abuser until the warehouse proves otherwise. The wait is long, opaque, and generates the single largest driver of "where is my refund?" contacts in customer service.
Who is impacted?
- Loyalty members with clean return histories, who absorb a delay designed for a small minority of abusers.
- Customer service, who field repeated refund-status contacts they cannot resolve.
- The business, which pays for those contacts and loses the repurchase that a fast refund would have funded.
How do we know this is a problem?
Refund-status enquiries dominated post-purchase contact volume, and they clustered in the window between drop-off scan and hub QC — exactly the period where nothing visible happens. Return-abuse, meanwhile, was concentrated in a small, identifiable population: high return frequency, disputed returns on file, short account tenure. The risk we were pricing into everyone's experience belonged to a fraction of it.
What is the proposed solution?
When a loyalty customer books a return and hands the parcel over at a parcel shop, locker, or courier pick-up, the drop-off scan triggers the refund immediately. The item still travels to the hub and still passes QC — the inspection simply stops being the customer's problem.
Eligibility is explicit:
- Loyal customer = instant refund. Platinum, Gold and Silver members qualify for instant credit up to their tier cap — €500, €250 and €100 respectively.
- Everyone else waits for the hub. Standard and non-loyal customers receive the refund only after the item arrives at the hub and passes inspection.
- Risk overrides tier. Item value above the cap, a return-abuse risk score of 60 or more, or any disputed return on file falls back to the hub-checked path.
- Serialised electronics always go to the hub. IMEI verification cannot be replaced by trust.
- Claw-back closes the loop. If QC finds the item missing or not as declared, the refund is reversed and the risk score updates.
The tier caps are the important design choice. They make instant refund a visible loyalty benefit rather than a silent policy, and they bound the financial exposure per transaction instead of relying on a blanket judgement.

What we learned
The instinct in returns is to protect against the worst customer. That instinct quietly taxes the best ones. Segmenting by demonstrated behaviour — tier, tenure, dispute history, return frequency — let us give speed to the customers who had earned it while keeping the slow, safe path for everyone else.
The refund did not get less controlled. It just stopped waiting on a conveyor belt.
